Introduction: The Cost of Being Indispensable

It was two in the morning when the email landed. The woman who sent it — Mike Michalowicz calls her Celeste — owned a preschool. She had not paid herself a salary since the day she opened the doors. Debt was piling up. She had just survived a bout of double pneumonia. And on the night she wrote to him, she was on her hands and knees scrubbing the school's floors at two in the morning, because she could not afford to hire a cleaner. Her message ended with a line that has stayed with Michalowicz ever since: she was convinced that the fastest way out of her predicament would be to end her own life.

He wrote back. He wrote back again. He never heard from her. He still thinks about her.

Celeste is the ghost that haunts this entire book, and she is not an outlier. She is the logical endpoint of a way of working that millions of business owners accept as normal. Michalowicz puts a number on it: Americans are the most overworked people in the developed world. We are roughly four hundred percent more productive than workers were in 1950, and yet we put in more hours and take less time off than almost anyone else. All that productivity bought us more work, not more freedom.

This is what Michalowicz calls entrepreneurial poverty — the lack of money, the lack of time, and the lack of a life. His earlier book, *Profit First*, went after the money problem. *Clockwork* goes after the time problem, and behind it, the life problem. His thesis is blunt and a little freeing: it is not you that is holding your business back. It is your systems. The fix is not to grind harder or to squeeze more minutes out of the day. The fix is to design a business that runs itself — one that produces predictable outcomes, grows steadily, supports a healthy team, and keeps humming along whether or not you show up. As he puts it, life is about impact, not hours.
